Where Role Scorecards Go Wrong: A Field Guide to Four Common Mistakes
These four executive performance management mistakes turn a powerful accountability tool into a paperwork exercise.
I was in a session with a CEO recently who was frustrated with one of his senior leaders. He had built a scorecard for his Head of Operations. It existed. It had been filled in. It had been reviewed at the start of the year. And here we were, six months later, having the same conversation he had been having with her every quarter, with him still wondering why she wasn't operating at the level he expected.
The scorecard wasn't broken. How it had been set up was.
I see this often. Founder-CEOs of growth-stage companies build role scorecards for their senior leaders, do the work to populate the eight sections, and then watch the document fail to deliver what they were hoping for. When I dig into what's actually happening, the issue almost never lives in the structure of the scorecard. It lives in how the scorecard was built and how it gets run.
Four patterns show up again and again. Each one takes a tool that serves a specific purpose and bends it toward another. Each one quietly weakens the scorecard's ability to do the job it was built for. And each one is fixable, but only after you can see it operating.
This post is a field guide. Four common executive performance management mistakes, what each one looks like, why it happens, what it costs, and what to do instead. The goal is recognition. If one of these shows up on your scorecards, the way out starts with naming it.
Mistake One: Tying the Scorecard to Compensation
This is the most common version of misuse. The CEO builds a scorecard, looks at it, and thinks the same thing most CEOs think. If the leader hits Wow, they get a bigger bonus. If they hit Green, they get a standard bonus. If they're in Red, no bonus. It feels rational. Pay people for what you measure.
The problem is what happens to the numbers once the scorecard is wired into compensation. Targets get sandbagged. Leaders push to set thresholds low and easy to clear. The Wow number gets negotiated down. The Green number gets locked in at something the leader is already comfortable hitting. Both sides leave the conversation with an agreement, but it's a watered-down version of what the role actually needs to deliver.
This happens because the leader's livelihood is now on the line. The scorecard ceases to be an agreement about performance and becomes a financial instrument. A leader negotiating a metric that determines their bonus will negotiate it as a contract, not as a stretch goal. They're protecting income. The CEO, on the other side of the table, is now in a financial negotiation too, even if they don't realize it.
There's a deeper reason this misfires. As Daniel Pink argued in Drive, high performers aren't driven primarily by money. They're driven by autonomy, mastery, and purpose. The chance to control their work, to get genuinely good at it, and to feel like the work matters. A well-built scorecard already supports all three. It defines what the leader is trusted to deliver, names the standards by which mastery will be evaluated, and connects the role to outcomes that matter. Tying compensation to it doesn't strengthen the motivation. It crowds it out. The leader stops asking how big they can make the result and starts asking what the minimum is they need to clear.
The cost shows up most clearly in what you lose. The scorecard was supposed to be where the high, hard goals live, the place that pulls the leader into the stretch zone. Once it becomes the formula that determines someone's bonus, hard goals become liabilities. Real underperformance also gets harder to surface. A leader in Yellow or Red knows that surfacing the issue means losing money. They optimize for the appearance of performance instead of the reality of it.
The fix is to run two separate conversations and document them in two separate places. The scorecard captures what good performance looks like, with thresholds set high enough to require real effort. Compensation gets discussed on its own track, with its own logic. There's nothing wrong with paying senior leaders well, including for excellent results. The mistake is using the scorecard to do that math.
Mistake Two: Using the Scorecard as a PIP Setup
The second mistake is harder to spot because it's usually unintentional. The CEO has a leader they're concerned about. Maybe they've already decided privately that the leader needs to go. Maybe they're still hoping it works out, but their patience is thin. Either way, the scorecard starts shifting in their mind from a performance management tool to documentation. A paper trail.
What happens then is that the scorecard gets pulled out specifically when the leader is struggling, and only then. The conversations stop being forward-looking and start being evidentiary. The CEO tracks where the leader is missing. They write down the misses. They reference the scorecard in performance conversations as the standard the leader is failing to meet, not as a shared agreement they're working on together. Even if no formal PIP has been started, the document has shifted into PIP territory in everyone's mind.
CEOs use what's available. If the scorecard is the most concrete record of what was agreed to, it becomes the natural artifact to point at when things aren't working. The mistake isn't using the scorecard to discuss performance. The mistake is using it as evidence rather than as an agreement.
The cost is the same dynamic as compensation tying, with a different mechanism. Leaders who suspect their scorecards are being used as PIP setups respond by making the scorecard safe. They negotiate down their commitments. They keep things doable. They stop volunteering the kind of stretch that the scorecard is supposed to capture. The fear isn't paranoia. It's a rational read of the situation. If the scorecard becomes the document that proves they should be managed out, why would they raise the bar on it?
You also lose the conversation that should have been happening. When a leader is in Yellow or Red, the right conversation is about what support they need to get to Green. What's getting in the way? What resources are missing? What needs to change in the system around them, or in how they're operating?
That conversation is collaborative. The leader and the manager share the obligation to figure it out and act on it. The PIP setup version of the same scorecard makes that conversation impossible. It's framed as a problem the leader needs to fix, not a problem the team needs to solve.
The fix is to keep PIPs and scorecards separate. PIPs are for a specific situation. A leader who is unwilling to engage with the work of improvement, or who is genuinely incapable of performing at the level the role requires. That's a different conversation, and it deserves its own document and its own process. The scorecard stays what it was meant to be, an active agreement about how the leader runs their function. When the leader is in Yellow or Red, the scorecard is the structure for the support conversation, not the build-out of evidence.
Mistake Three: Shadow-Managing Through the Scorecard
The third mistake is the most subtle to spot, because it often shows up on scorecards that look like they're doing real work. The sections are filled in. The metrics are specific. The thresholds are calibrated. And yet the document is doing something different from what it was built to do.
Look at the Key Responsibilities. Are they describing what the leader is supposed to deliver, or how they're supposed to deliver it? When I see entries like "run the weekly pipeline review with the format we established" or "use the new dashboard for monthly operating reviews," the scorecard has shifted into something else. It's no longer an outcome document. It's a process document. The CEO has found a way to be in the room for the leader's day-to-day work, even when they're not.
This happens because CEOs care about how the work gets done, especially when they came up through the function themselves. A founder who built sales has strong opinions about what good sales looks like. A founder who runs operations has strong opinions about what a well-run operation should feel like. Writing those opinions into the scorecard feels like clarity. It's actually the opposite. It's the CEO insisting on a particular method in writing, even though the leader was hired to determine the method themselves.
A scorecard captures what gets done, not how. Method is the work between the manager and the leader, and it lives in the weekly cadence. Process documentation lives in SOPs. Neither belongs in the scorecard. When I'm working with a CEO who has filled in a scorecard with how-language, the move is to back up. What's the end result you actually want? What does success look like? Not what does the process look like.
There are two specific costs to writing how into the scorecard. The first is bloat. Once how-language starts going in, more of it follows. Process steps, meeting cadences, format requirements, and communication standards. The document gets bigger, the leader stops reading it carefully, and the actual outcomes get crowded out by procedural detail.
The second is staleness. Process changes. The cadence the CEO insisted on six months ago might not fit the team that now exists. The format that worked at one stage of growth gets clunky at the next. Process should evolve. When the process is written into the scorecard, every change requires revisiting the scorecard to update it. That doesn't happen because nobody has the energy for it. The scorecard drifts out of sync with how the function actually runs. People stop using it because it's no longer accurate. And once it's no longer used, it stops doing the work it was meant to do.
The fix is to strip the how out of the scorecard. Each Key Responsibility should describe an outcome the leader is accountable for delivering, not the activities that produce that outcome. If you find yourself writing process language, that material belongs somewhere else. The weekly conversation. An SOP. A team handbook. The scorecard stays focused on results, and the leader retains the authority to determine how to deliver them.
Mistake Four: Skipping the Commitment Conversation
The fourth mistake quietly undermines the other three, because it's about how the scorecard becomes a real agreement in the first place.
The pattern is straightforward. The CEO drafts the scorecard. They send it to the leader. The leader reads it, says something like "got it," and the scorecard gets filed. Both sides have technically signed off. The document exists. The conversation that would have made it a real agreement never happened.
There's a more direct version of the same mistake. The CEO walks into the meeting, hands the leader the scorecard, and says something like, "This is what I want you to do." There's no debate. No real discussion. The leader has been handed a directive, not been part of building an agreement. They might agree to it on paper. They haven't committed to it.
This happens because drafting the scorecard is the visible work. Writing it feels like the hard part, and once it's written, the natural move is to hand it over. The conversation that follows the handoff, the debate, pushback, and pressure-testing that produces real commitment, is harder. It takes time. It might surface disagreement that the CEO would rather not have. Skipping it is the path of least resistance, and most CEOs take it without realizing it.
Without commitment, the scorecard isn't really an accountability tool. It's a wish list. When something doesn't get done, the leader can rationalize it because they never really agreed to it in the first place. The CEO can't push hard on it because the leader's pushback is technically valid. "I never said that was the priority." "I always thought of that as a stretch goal." "We didn't agree on that number." Each of those is a fair statement when no real agreement was built.
The downstream effects are worse. Without a real agreement, the manager often resorts to adding items to the scorecard whenever something needs attention, rather than having a direct conversation about it. "I added it to your scorecard" becomes a substitute for the harder feedback conversation. The scorecard absorbs everything the manager is unwilling to say directly. It becomes a holding tank for unsaid feedback, and the leader experiences it as an arbitrary list of things they're being held to that they don't remember agreeing to.
The fix is to treat the commitment conversation as the actual deliverable. Drafting the scorecard is preparation. The conversation is the work. Sit down with the leader, walk through the scorecard line by line, and invite real debate. Where do they disagree with a metric? Where do they think a threshold is wrong? What's missing? What's in there that shouldn't be? The goal isn't to get them to agree. The goal is to find out what they actually agree to, and to land on a version both of you can stand behind.
A scorecard the leader debated, pushed back on, and ultimately committed to is a different instrument than the scorecard they were handed. The first one drives accountability. The second one creates resentment. The conversation is what makes the difference.
Diagnostic: How to Audit Your Current Scorecards
Pull up the scorecards you have for your senior leadership team. Read each one with these five questions in mind. The answers will tell you which of the four mistakes might be operating.
What happens to the numbers on your scorecards during compensation discussions? If targets get negotiated down or thresholds quietly reset when bonuses come up, the scorecard has been pulled into compensation territory. Watch for the conversation where someone treats their target as a ceiling rather than a stretch goal. The number isn't the issue. The dynamic is.
When was the last time you used a scorecard primarily to document a problem rather than to set up performance? If you can name a leader you're concerned about and the scorecard is being used as evidence rather than as an agreement, the document has shifted into PIP territory in that leader's mind, whether or not you've said so out loud.
Does your scorecard describe what the leader is responsible for delivering, or how they should do it? Read the Key Responsibilities and count how many entries describe outcomes versus how many describe activities, methods, or process steps. A high activity-to-outcome ratio is the signature of shadow-managing leaking into the document.
Can each of your direct reports articulate what they committed to in their own words, without looking at the document? If they reach for the scorecard or hesitate, the commitment isn't real. The scorecard was handed over rather than negotiated. The accountability you think you have is paper accountability, not actual accountability.
When you read your scorecards now, do they look like agreements with your leaders, or like documents you've imposed on them? The honest answer is the diagnostic. If the scorecards read as imposed rather than agreed, one or more of the four mistakes is almost certainly operating, even if you can't yet tell which one.
Putting Role Scorecards Back to Work
If one or more of these mistakes are operating in your scorecards, the fix isn't to scrap the documents and start over. It's to reset each one to its actual purpose.
For compensation tying, separate the scorecard conversation from the compensation conversation. Document them in different places. Set the scorecard's thresholds high enough to require real effort, regardless of what the bonus structure looks like.
For PIP setup, if you have a leader you're considering managing out, run that as a separate process with its own documentation. Keep the scorecard available as a coaching tool, not as evidence. When a leader is in Yellow or Red, ask what support they need to get to Green.
For shadow-managing, read each Key Responsibility out loud and ask whether it describes a result or a method. Strip out the methods. Move that material to the weekly conversation, an SOP, or wherever else it actually belongs.
For commitment skipping, schedule the conversation you didn't have. Walk through the scorecard line by line with the leader. Invite debate. Don't accept an agreement that comes too easily. Land on the version both of you can commit to and operate against for the next 90 days.
The common thread across all four resets is the same. The scorecard works when it's doing one specific job. When it gets pulled into other jobs, it stops doing the one it was built for. Putting it back to work means putting it back on purpose.
Questions for You and Your Team
Before moving on, take a few minutes to reflect on these questions. The goal isn't to have perfect answers. It's to surface whether one of these four mistakes might be operating in how you're using role scorecards on your leadership team.
Look at the scorecards on your senior team right now. Which of the four mistakes is most likely to be operating, even quietly? Don't just consider what you intended when you wrote the document. Consider how each leader is actually experiencing it. The mistake is usually visible from their side before it's visible from yours.
When did you last sit down with a direct report and work through their scorecard line by line, with real debate and real disagreement? Real means they pushed back. They argued for different thresholds. They challenged the framing of a Key Responsibility. If that hasn't happened in the last year, the commitment that should be powering the document is probably thin.
Where on your team is the scorecard doing work the conversation should be doing? Adding things to a document is easier than saying them out loud. The scorecard should support the conversations, not stand in for them.
